Which one to do first
- Pick the process with the most volume and the least judgement. High volume gives fast payback; low judgement gives high pass rates.
- Pick one where the data already lives in a system with an API. Half of every agent budget is integration.
- Pick one where a mistake is cheap and reversible. Earn trust on refunds later, not first.
- Avoid the "AI strategy" project. Ship use case #1 in six weeks and let the results write the strategy.
Three that look good and usually are not
- The general-purpose company chatbot. No owner, no metric, no integration — it answers nothing well.
- Fully autonomous sales outreach. Deliverability and brand risk outweigh the savings; keep a human on send.
- Replacing a deterministic workflow with an agent. If the steps never vary, write normal automation; it is cheaper and never hallucinates.
